Start with one low-risk pilot: one class, one subject, one bounded purpose, and a fixed duration — for example, an AI revision helper in a single Form 3 mathematics class for six weeks. The boundaries are the point. A small pilot can be genuinely supervised, its problems can be caught while they are still small, and its results can be honestly attributed — whereas a school-wide launch produces effects nobody can trace to causes. Choose a use case where failure is cheap (revision practice, not exam marking), write down what the pilot is for in one sentence, and resist every well-meaning suggestion to expand it midway; scope added under enthusiasm is evaluated by nobody.

Deep dive 1Pilot the learning design, not just the tool
A classroom pilot should test whether a defined teaching approach improves learning, not whether learners enjoy a new chatbot. Compare a relevant baseline, such as an exit-ticket result or revision confidence, with evidence gathered during the pilot.
Deep dive 2Build an exit plan before launch
Decide how learners will continue if access fails, the provider changes terms, or the tool produces unsafe output. A teacher needs authority to pause the tool, use an alternative activity, and report an issue without waiting for technical approval.
Deep dive 3Case study: a six-week pilot, start to finish
A school pilots an AI revision assistant with one Form 3 class. Week zero: the teacher records a baseline revision-quiz average and collects student attitudes. Weeks one to six: learners use the assistant twice weekly in a supervised session, under rules — attempt first, no personal data, log anything odd. The teacher reviews interaction samples weekly and catches one incident: the bot confidently mis-states a chemistry definition, which becomes a whole-class exercise in verification. Week seven review: quiz average up modestly, but the clearest gain is in students' question quality; two students report using it to avoid work, prompting a rule adjustment. The school's decision — continue with the amended rules, extend to one more class, re-review in a term — is proportionate because the evidence is honest and specific.
Deep dive 4Student voice is pilot data
Learners will tell you things usage logs cannot: that the assistant explains better than the textbook but sometimes contradicts the teacher, that the boys dominate the shared devices, that it feels easier to ask a bot than raise a hand — and that the same ease makes it tempting to stop thinking. Collect this systematically: a short anonymous survey mid-pilot, a five-minute class discussion at the end, and one question about fairness of access. Some of the most consequential pilot findings in schools have come from a single student comment that no dashboard would ever have surfaced.
